Content Gap Analysis Checklist: 9 Steps to Follow
A practical 9-step content gap analysis checklist for indie founders. Find missing topics, close ranking gaps, and win the queries AI tools answer with a rival.
A content gap analysis checklist is a fixed set of steps you run to find the searches your buyers make where your site has no answer. Work through the nine steps below in order: define the buyer, list your topics, pull competitor topics, subtract yours from theirs, add the questions people ask, check what AI tools answer, score each gap by intent and effort, plan the pieces, and set a recheck date. Do this once a month and you stop guessing what to write.
What is a content gap analysis?
It is the difference between the topics your buyers care about and the topics you actually cover. Every missing topic is a gap. Some gaps cost you rankings. Some cost you something newer and worse: when someone asks ChatGPT or Perplexity a question in your space and you have no page on it, the AI recommends a competitor instead of you. You never see that lost customer. Closing gaps is how you show up in both places.
The 9-step checklist
- Define one buyer. Name the person and the moment they search. Vague audience means vague gaps. Write one sentence: who they are and what they are trying to do.
- List your current topics. Pull every URL you have and tag each with the one job it does. This is your baseline. You cannot spot a gap without knowing what you already cover.
- Pull competitor topics. Pick three rivals who rank for your buyer. List the topics they cover that you do not. Do not copy their titles. Note the job each page does.
- Subtract yours from theirs. The topics on their list but not yours are your first gap set. This is the core move of the whole checklist.
- Add real questions. Mine the exact questions people type and ask, not the keywords you assume. Pain mining and long-tail keyword research surface phrasing you would never guess.
- Check what AI answers. Ask ChatGPT, Perplexity, and Google AI Overviews your buyer's top questions. Note who gets cited. If a rival is named and you are not, that is your highest-value gap. See how to check AI visibility.
- Score each gap. Rate every gap on two things: buyer intent (will this reader pay) and effort (how hard to make it good). High intent, low effort goes first. Kill low-intent gaps even if they are easy.
- Plan the pieces. Turn each surviving gap into one planned page with a working title, the question it answers, and the one action it drives. One page, one job.
- Set a recheck date. Gaps reopen. Competitors publish. Put a date on the calendar to run steps 3 through 6 again.
Why do AI answers change how you find gaps?
Old gap analysis only asked one question: who ranks on Google. That is no longer enough. A growing share of your buyers ask an AI tool and take the first answer without clicking anything. If the model has read a rival's page on a topic and not yours, it recommends them. You lose the sale before a search result page ever loads. So step six is not optional. Treat every question where AI names a competitor as a gap that outranks a plain ranking gap.
How do you score which gaps to fill first?
Two axes, nothing fancier. Buyer intent asks whether the reader is close to paying. A page on pricing or comparison beats a page on background theory. Effort asks how much work a genuinely good page takes. Plot every gap on these two and the order is obvious.
- High intent, low effort: write this week.
- High intent, high effort: plan and resource it, do not rush it.
- Low intent, low effort: fill only when you have slack.
- Low intent, high effort: delete from the list.
What to do after the checklist
A gap list is a plan, not a result. Write the highest-scoring pages first and make each one the clear best answer to its question, because that is what earns both rankings and AI citations. Then run a free SEO audit on the new pages so they are technically clean, and rerun this checklist next month. Gap analysis is a loop, not a one-time chore. The founders who run it on a schedule quietly own their niche while everyone else guesses.
